Operational Systems Design for Companies That Can’t Afford to Guess

Fractional COO and advisory services for PE-backed portfolio companies and scaling founders. Built on the same frameworks behind The Resilience Engine.

The Problem This Solves

You’re past the stage where hustle fixes things.

The systems that got you to $20M don’t get you to $100M. The operational playbook that worked with 50 people breaks at 200. The leadership team that built the company can’t always be the one that scales it.

And the cost of getting this wrong isn’t theoretical. It’s cash burn, talent loss, and missed market windows.

95% of enterprise AI pilots fail to reach production. 42% of companies abandon AI initiatives entirely. 2,221 CEOs stepped down in 2024: a 16% increase from the prior year.

These aren’t leadership failures. They’re systems failures at scale.

This is the problem I solve.

Years Operational Leadership

People Managed

15-20%

Cost Reductions YoY

Nearly 30 years of operational leadership across textiles and healthcare.

I’ve managed teams from 5 to 2,000+ people. I’ve served as President and COO of a healthcare organization. I tripled expected growth rates as COO of a medical device distributor specializing in neurosurgery, cardiac surgery, and wound care. I doubled LATAM revenues in two years as VP while building a regional headquarters and culture code from scratch, across remote and hybrid teams.

I’ve delivered 15-20% cost reductions year over year while maintaining or improving quality standards. I’ve run three SAP implementations. I’ve restructured 50% of a leadership team and rebuilt from the inside.

I wrote The Resilience Engine (19 frameworks, 112,000 words, 175+ research citations from 2024-2025) because the systems that survived those environments deserved to be documented. The book is the sourcebook. The advisory work is the installation.

Advisory Scope

I work with PE-backed portfolio companies and founder-led businesses navigating operational complexity at scale.

Operational systems design

Building the processes, cadences, and accountability structures that let organizations scale without burning out their leadership team.

Leadership team development

Diagnosing where your leadership bench is strong and where it’s fragile. Installing the frameworks that close gaps before they become crises.

AI governance and implementation

Human-in-the-Loop systems that let you adopt AI without ceding judgment. Governance frameworks that survive audit scrutiny and actually work in practice.

Post-acquisition integration

Aligning operations across merged entities. Culture code design for combined teams. Translating PE thesis into operational execution.

Turnaround and cost optimization

Finding the 15-20% structural waste that’s invisible until someone with operational experience maps the system end to end.

Engagement Structure

Every advisory engagement starts with a 30-minute discovery call. No pitch. No slide deck. Just a diagnostic conversation about what’s broken and whether I’m the right person to help fix it.

Duration6-12 months
Time10-15 hours per month
ScopeDefined after discovery: operational strategy, process design, team development, executive support, or board-level work
InvestmentMonthly retainer, discussed on discovery call

I work with 2-3 companies at a time. That’s not manufactured scarcity. It’s the capacity constraint of doing this work at the depth required to produce results.

Fit Criteria

Right Fit

PE-backed portfolio companies ($20M-$200M revenue) facing operational scaling challenges
Founder-led businesses past 50 employees where founder-dependent operations are the bottleneck
Companies in post-acquisition integration needing operational alignment
Organizations where the CEO needs a fractional operational partner, not another consultant with a slide deck

Not a Fit

Early-stage startups (pre-revenue or pre-product-market fit)
Companies looking for a one-time strategy document without implementation commitment
Organizations without decision-making authority to act on recommendations
Leaders looking for implementation support at an individual level: the Resilience Engine Intensive cohort is the better path

If This Is Relevant to Your Situation

I take on 2-3 advisory engagements at a time. If you’re running a $20M+ operation and the systems aren’t keeping up with the growth, let’s talk.

30 minutes. No pitch. Just a diagnostic conversation about what’s actually broken.
